Did Philip Morris International beat earnings expectations?
- EPS has beaten the estimate in 3 of the most recent reported quarters.
- Revenue surprise across the last 8 reported quarters has ranged from -1.7% to 5.6%.
Reported figures against analyst estimates, compiled from AlgovestIQ data.
Philip Morris International reported third-quarter net revenue of $11.4B, up 5.5% year over year, while adjusted diluted EPS rose 5.4% to $2.36. Reported diluted EPS declined 4.9% to $2.12, primarily because of a non-cash fair-value adjustment on equity security investments.
The quarter was operationally strong, led by pricing, resilient cigarette volumes, and continued smoke-free growth. The more consequential issue is the fourth-quarter investment cycle in U.S. ZYN: PMI expects adjusted operating company income in the segment to be around zero or slightly negative as it funds product launches, marketing and the transition to 20-pouch cans.

The Bigger Story
PMI’s third-quarter results again demonstrated that its earnings model still depends on both smoke-free growth and the cash generation of combustibles. Smoke-free products exceeded 40% of quarterly revenue, while price increases in the cigarette business remained the largest contributor to growth and helped fund investment behind IQOS, ZYN and VEEV.
The international business was the primary source of momentum. International smoke-free adjusted in-market sales, PMI’s proxy for consumer offtake, accelerated to 8.0%, while IQOS heated-tobacco unit adjusted in-market sales rose 7.1%. That underlying consumer demand was stronger than reported smoke-free revenue growth, which was held back by shipment timing, particularly in Japan.
The U.S. business is entering a different phase. ZYN shipments returned to growth, but PMI is making a substantial investment to broaden its product range, raise consumer awareness and move much of its flagship portfolio from 15-pouch to 20-pouch cans. The transition improves the consumer value proposition, but management said it represents roughly 25% less revenue per pouch, all else equal. That makes the fourth quarter a deliberate near-term profit sacrifice rather than a clean indication of underlying U.S. earnings power.
Revenue and Operating Performance
Organic revenue increased 7.1%, with $739M of favorable price contribution more than offsetting a $155M currency headwind. Price was especially important in international combustibles, where pricing added 8.9% in the quarter.
International Combustibles revenue rose 7.8% organically to $6.7B. Cigarette shipments were flat despite high single-digit pricing, as growth in Turkey, Indonesia and Egypt offset declines in markets including Russia, Poland and Japan. PMI’s cigarette category share increased 0.4 percentage points to 25.9%, while Marlboro gained 0.5 points to a record 11.4% share.
However, the quarter also benefited from a favorable restructuring of distribution terms in certain markets. Management does not expect that benefit to recur at the same level in future quarters, making the reported international combustible growth rate somewhat less repeatable.
International Smoke-Free revenue rose 3.4% organically to $3.9B, lagging 2.7% shipment growth and 8.0% adjusted in-market sales growth. IQOS heated-tobacco unit shipments increased 1.5% to 41.5B units, while adjusted in-market sales rose 7.1%. Management attributed the gap partly to shipment phasing around excise-driven price increases in Japan.
Japan remained a source of volatility. IQOS adjusted in-market sales grew 3.4%, but growth was only 1.3% excluding estimated consumer pantry loading before an October price increase. PMI maintained a 68% heated-tobacco category share in Japan, but expects softer fourth-quarter demand as consumers adjust to the latest price increase and pantry loading reverses.
Elsewhere, IQOS demand remained broad-based. European adjusted in-market sales grew an estimated 6.0%, led by Germany, Greece, Spain, Romania and Italy. Excluding Poland, where a characterizing flavor ban has disrupted demand, European IQOS adjusted in-market sales increased around 8%. Markets outside Europe and Japan grew 12.7%, highlighting a wider geographic base for the brand.
PMI’s other smoke-free categories continued to grow faster from a smaller base. VEEV e-vapor shipments increased 61.6%, while modern oral product volumes rose 20.6% to 0.5B pouches. International ZYN expansion continued, with availability in 62 markets.
In the U.S., net revenue increased 22.7% to $845M and ZYN shipments rose 4.2% to 3.2B pouches. Management said the growth rate was 13% excluding a special promotional campaign in September 2025. New ZYN Ultra products, additional flavors and new nicotine strengths supported distribution gains, while PMI estimated that ZYN’s category share increased by more than 100 basis points between June and September.
Profitability and Margins
Reported operating income rose 14.1% to $4.9B, while adjusted operating income rose 9.6% to $5.1B. PMI’s adjusted operating income margin expanded 1.6 percentage points to 44.7%, reflecting pricing, smoke-free mix, manufacturing productivity and lower adjusted costs relative to the prior year.
Adjusted gross profit margin rose 0.8 percentage points to 68.7%. International Combustibles delivered the largest margin gain, with adjusted gross margin up 1.3 points to 68.5%, as strong pricing outweighed unfavorable geographic mix and higher energy-related input costs.
The U.S. segment’s gross profit rose 24.2%, and gross margin expanded 0.7 points to 64.4%. But that gross-profit progress did not translate into comparable operating income growth because PMI increased commercial spending behind the expanded ZYN portfolio. U.S. adjusted operating company income increased only 1.5% organically to $171M.
The difference between GAAP and adjusted EPS was material. Reported diluted EPS fell to $2.12 from $2.23, principally due to a $0.06 unfavorable fair-value adjustment on equity security investments, compared with a $0.07 favorable adjustment a year earlier. Adjusted EPS reached $2.36, with a $0.01 currency headwind.
Demand, Customers and Pricing
PMI’s strongest demand signal was the acceleration in smoke-free adjusted in-market sales, particularly for IQOS outside Japan and Poland. IQOS adjusted in-market sales rose 10% excluding those two markets, where excise-driven pricing and flavor restrictions respectively affected comparisons.
Combustible pricing remained unusually strong at 8.9% in the quarter and 9.1% through the first nine months. PMI now expects full-year combustible pricing above 8%, although unfavorable geographic mix is expected to offset part of the revenue benefit.
ZYN is the key strategic variable in the U.S. PMI is expanding the brand into higher-nicotine and additional flavor segments while transitioning the majority of its flagship portfolio to 20-pouch cans. Management expects the transition to be largely completed in the fourth quarter and views the current quarter’s U.S. commercial spending level as a reasonable run-rate proxy for 2027.
The company said the initial consumer response to ZYN Ultra and additional flagship flavors has been positive, including interest from consumers using competing nicotine pouch brands. Still, the economic impact of the larger can format, transitional trade support and higher marketing spending will be most visible in the fourth quarter.
What is Philip Morris International’s guidance for full-year 2026?
PMI maintained its full-year adjusted diluted EPS forecast of $8.29 to $8.44, representing growth of 9.9% to 11.9% from adjusted EPS of $7.54 in 2025. Excluding an expected $0.18 currency benefit, management expects adjusted EPS of $8.11 to $8.26, or growth of 7.5% to 9.5%.
Management now expects total shipment volume to grow for the full year, compared with prior expectations for broadly stable to slightly growing volumes. It expects high-single-digit smoke-free shipment growth and high-single-digit smoke-free adjusted in-market sales growth. Cigarette shipment volumes are expected to decline at a rate similar to the 1.2% decline reported through the first nine months.
Other full-year assumptions include:
- Organic net revenue growth of 5% to 7%, with a greater likelihood of landing in the middle or upper half of the range.
- Organic operating income growth of 7% to 9%, with a greater likelihood of landing in the middle or lower half.
- Operating cash flow of around $13.5B.
- Capital expenditures of $1.4B to $1.6B, predominantly supporting smoke-free products.
- Further improvement in net debt to adjusted EBITDA, with a target of close to 2.0x by year-end.
- No share repurchases.
For the fourth quarter, management expects heated-tobacco unit shipments of 39.5B to 40.5B units. It also expects international smoke-free growth to reaccelerate.
The company’s outlook incorporates a combined roughly one percentage point headwind to full-year adjusted EPS growth from energy-related cost inflation linked to Middle East tensions and supply-chain disruptions in Ukraine. Management expects these costs to be more pronounced in the fourth quarter.
Balance Sheet, Cash Flow and Capital
PMI expects to generate approximately $13.5B in operating cash flow for 2026, subject to year-end working-capital requirements. Capital spending is forecast at $1.4B to $1.6B, with most directed toward the smoke-free business, including manufacturing capacity.
The company continues to target net debt to adjusted EBITDA of close to 2.0x by the end of 2026. PMI does not plan to repurchase shares this year, prioritizing capital investment, deleveraging and its dividend.
The quarterly dividend was increased 8.8% to $1.60 per share, equivalent to an annualized $6.40 per share.
What Investors Should Watch
1. U.S. ZYN profitability after the fourth-quarter reset
PMI expects adjusted operating company income in the U.S. to be around zero or slightly negative in the fourth quarter. Investors will need to assess whether increased pouch volumes, improved share and manufacturing utilization can absorb the higher spending and lower per-pouch revenue associated with the 20-pouch transition.
2. IQOS growth after Japan’s pricing disruption
Japan remains a major market, but two excise-driven price increases in 2026 have distorted shipment and consumption trends. A return to more normalized growth, alongside continued double-digit growth in newer markets, would support the smoke-free growth thesis.
3. Durability of combustible pricing
Combustible pricing remains a major earnings driver, but third-quarter growth also benefited from non-recurring distribution-term restructuring. Investors should watch whether PMI can sustain pricing and share gains while managing higher energy-related costs and unfavorable geographic mix.
4. International smoke-free revenue conversion
Adjusted in-market sales growth outpaced shipment growth in the third quarter. The expected fourth-quarter reacceleration in international smoke-free revenue will be important in showing that consumer demand converts into reported sales as Japan-related inventory effects unwind.
5. Input costs and Ukraine disruption
Management estimates that energy-related inflation and Ukraine-related supply-chain disruptions together will reduce full-year adjusted EPS growth by around one percentage point. Whether those pressures persist into 2027 will influence the pace of margin expansion.
AlgovestIQ Takeaway
PMI delivered a strong quarter by the measures that matter most to its long-term earnings model: organic revenue rose 7.1%, adjusted operating income grew 10.5% organically, margins expanded and smoke-free consumer demand remained solid across a broader range of markets.
The international business remains the central earnings engine. IQOS growth outside Japan and Poland was strong, VEEV continued to scale rapidly, and combustibles delivered both pricing and share gains. That combination gives PMI more flexibility to fund smoke-free expansion than a business reliant on a single product category.
The unresolved issue is the U.S. ZYN investment cycle. PMI is deliberately accepting a sharply weaker fourth-quarter U.S. profit contribution to strengthen ZYN’s assortment, value proposition and distribution. The strategy may improve the brand’s competitive position, but the 20-pouch conversion and elevated commercial spending will test how quickly volume growth can translate back into profitable growth.
The central investment question is therefore not whether PMI can generate near-term earnings growth. Its full-year outlook still calls for 7.5% to 9.5% currency-neutral adjusted EPS growth. The more important question is whether ZYN can regain sustained share and volume momentum after its portfolio reset while IQOS continues to broaden internationally.
Evidence of recovering U.S. profitability, continued IQOS in-market sales growth outside disrupted markets, and resilient combustible pricing would strengthen the case. Persistent cost inflation, weaker conversion of ZYN investment into volume growth, or a more pronounced slowdown in IQOS after Japanese price increases would weaken it.
